Mentions vs Citations vs Backlinks: Why AI Search Breaks the Old SEO Funnel
A backlink is a promise made in advance
A backlink is a permanent, crawlable editorial decision: someone judged a page worth linking to, once, and that link persists until it is removed. Backlinks accumulate authority over time and were the closest thing classic SEO had to a trust signal.
But a backlink says nothing about whether an AI system will use that page as evidence for a specific answer today. It is necessary infrastructure for discoverability, not a guarantee of being cited in a generated response.
A citation is a decision made at answer time
A citation is the AI system choosing, for this specific prompt, to name a page or domain as the source behind a claim in the generated answer. It is transient by nature — the same prompt tomorrow, after a model update or a competitor's new publication, can cite a different source or none at all.
Citations are also narrower in scope than backlinks: a page can be cited without ever having received a single backlink, if it is well-structured, specific and easy for the model to extract and trust in the moment.
A mention is the loosest signal of the three
A brand mention is the model naming a brand, product or company in the generated text — with or without citing a source, and with or without that brand's own domain being involved at all. A brand can be mentioned entirely from the model's trained knowledge, with no citation and no link anywhere in sight.
This is why mention rate and citation rate should always be reported separately. A brand can have strong mentions and weak citations (well-known, but not the evidence behind specific claims) or the reverse (cited for facts, rarely named by brand).
Why this breaks the old funnel logic
The old funnel assumed: earn a link, rank higher, get more clicks, in a fairly linear chain. AI search decouples these steps. A page can rank well in Google, hold strong backlinks, and still be absent from an AI answer because its content is hard to extract or a competitor's page states the same fact more precisely.
Conversely, a page with few backlinks can earn a citation purely on structure, freshness and clarity — a citation is not a lagging reward for accumulated authority the way a backlink often is.
What to actually track and improve
Keep backlink building for what it is still good at: domain-level trust and discoverability. Separately, run and track prompts to measure mentions and citations, and read the three metrics together, not as one blended score — a page that ranks well but is never cited needs an extraction and specificity fix, not more links.
